# Demand Generation Infrastructure, Built and Run

- **Source:** https://www.santixs.com/demand-generation
- **Site:** SantiXS, Go-to-Market (GTM) Execution Agency, founded 2024 by Patrick Santiago
- **Summary:** Demand gen is "working" and the pipeline says otherwise. SantiXS builds and runs search, AEO, social and earned media, plus the site they land on and the tracking that proves which part produced a conversation. Flat fee, never a percentage of spend.

**WHAT WE BUILD · DEMAND INFRASTRUCTURE**

## demand gen is "working." *the pipeline says otherwise.*

search, aeo, social, earned media, and the site all of it lands on. built and run as one thing, because that is the only way to know which part is working.

## the channel is rarely the problem.

the spend is going out, the posts are going up, and the reports come back green. the pipeline has not moved in two quarters.

so the assumption is that the creative is tired or the market is soft. an agency gets replaced, new creative goes up, the site gets redesigned, and six months later you are having the same conversation.

most demand problems are measurement problems, not awareness problems. the break is one layer down, in what all of it was told to count as a win.

you cannot optimize what you are measuring wrong. you can only get faster at it.

that's the layer we build.

**WHY IT COMPOUNDS**

## everything you buy learns from what you measure.

outbound breaks in series. demand breaks in a loop, which is why it degrades on its own instead of holding flat. a channel without measurement discipline becomes expensive dashboard decoration.

1. 01

what you count as a win

a form fill. a button tap. a click for directions. a page that ranks. every one
of these is countable, and not one of them is a conversation.
2. 02

 what the system learns

bidding is a learning system, and so, more slowly, is a content calendar.
neither knows what a good customer looks like. both know what you marked as success, and
next month's budget goes looking for more of it.
3. 03

 what shows up in pipeline

less every month, while the dashboard improves every month. the reporting says
the account is getting better right up until someone asks where the revenue is.

feed it button taps and it will buy you more button taps.

**WHAT GETS BUILT**

## two halves, and most teams only buy the first one.

surfaces picked against where your buyer actually looks. usually two of them, run properly, not five run thin.

### what brings someone in

- **SEARCH, PAID AND ORGANIC** left alone, the platform spends your budget on your own brand name and reports it as a win.
- **AEO** findable is not the same as citable. comparison pages, a glossary, question-shaped headings, and the schema under them.
- **SOCIAL, AND THE ENGINE BEHIND IT** one talk becomes a month of posts and clips. buyers read the company account and the founder account both.
- **EARNED MEDIA AND COMMUNITY** trade press pitched against their published editorial calendar, and the forums where your buyer is already asking.

### what happens when they land

- **A SITE THAT ASKS FOR SOMETHING** yours was built to explain the company, so it got good at that. rebuilt as a path: one question answered per page, one thing to do next.
- **A REAL CONVERSION DEFINITION** call tracking with a sixty-second minimum, so a call counts once someone has stayed on long enough to be a real inquiry. form routing, offline import from the crm. a conversion becomes a conversation someone had.
- **A ROUTE FOR EVERY ARRIVAL** who owns an inbound the moment it lands. delayed follow-up destroys pipeline more often than weak messaging.
- **REPORTING, AND SOMEONE IN IT WEEKLY** spend against qualified pipeline while the month is still running. left alone, an account decays toward whatever it was set up to do on day one.

## most of this copy is written by people who have never been on a call.

i spent fifteen years as marketing's internal customer, taking the leads and running the reps who had to work them.

### what usually comes back

- fluff where a claim should be
- features, with no answer to what any of it does for the buyer
- the company as the subject of every sentence
- no idea how the product is used in the wild

the tell is not a metric. it is that your reps quietly stop using it.

they write their own version into the sequence, and now you are saying two things to the same account.

*ONE PER SEGMENT, BEFORE A WORD OF COPY. EVERY QUOTE ON IT CAME OFF A CALL.*

so it starts from the calls, not from a positioning doc.

the recordings, the objections, the words a buyer already used. same reason the same person builds the outbound: one message, on every surface.

then two documents. what the product actually does, agreed and written down, and where your own site contradicts it.

the limits, up front. this runs inside a gtm engagement, tied to a motion, an icp and a pipeline number. flat fee, not a percentage of spend, because a percentage pays us to spend more of it.

the spend is yours. the accounts, the site and the domain are yours. the measurement stays behind when we leave.

## what it looks like once the measurement is real.

20→35

QUALIFIED LEADS

$14.73→$9.45

COST PER CLICK

paid search for a restoration franchise is not b2b saas. the account was told to count phone calls instead of taps, and the money moved on its own, which is the same mechanic wherever the spend goes.

and two years of it at torc, the talent marketplace owned by randstad digital: two site rebuilds, three case studies, two white papers, six one-pagers, and an [llms.txt](https://torc.dev/llms.txt) that is still live. all of it public, so none of it is a claim.

torc's revenue grew over those two years. their model also changed from direct to partner-led through randstad, which moved more of it than any campaign did, so it is their number and not ours to claim.
